Lead generation

Speed to lead: why the first five minutes decide your CPA

Response time is the cheapest performance lever in lead generation and the one most companies ignore. What the data shows and how to build a follow-up process that holds.

Short answer

Contacting a lead within five minutes dramatically increases the chance of reaching and qualifying them compared with waiting an hour or more. Since ad spend is already sunk when the lead arrives, faster follow-up lowers effective cost per customer without touching the ad account.

Key takeaways

  • The media cost is already paid — response speed converts more of it into revenue for free.
  • Aim for first contact inside five minutes during business hours.
  • Six to eight contact attempts across channels beats two calls and giving up.
  • Automated instant acknowledgement buys time when a human cannot respond immediately.
  • Measure median time-to-first-contact weekly; it degrades quietly without monitoring.

The economics

If you spend €10,000 to generate 100 leads, that spend is fixed. Whether you close six or twelve of them is determined almost entirely by what happens after the form is submitted — and cost per customer halves accordingly.

No bidding change, audience test or creative refresh delivers that magnitude of improvement as reliably or as cheaply.

Build the process, not the intention

Every company intends to call leads quickly. What separates the ones that do is an explicit process: instant notification, a named owner per time slot, and a cadence written down rather than remembered.

  • Push new leads to phone and a shared channel instantly, not by email digest
  • Assign an on-duty owner for each hour of the working day
  • Attempt six to eight touches across call, SMS, email and WhatsApp over 14 days
  • Send an automatic acknowledgement within 60 seconds, including what happens next

Handle out-of-hours properly

A meaningful share of paid leads arrive in the evening and at weekends, precisely because that is when people browse. An automatic acknowledgement with a booking link keeps that lead warm until Monday.

Offering a self-service calendar slot converts far better than 'we will be in touch'. It also removes a round of phone tag from the process.

Feed the outcome back to the ad platforms

Fast follow-up produces something else valuable: quick, reliable qualification data. Within 48 hours you know whether the lead is real, which means you can send a qualified-lead event back to Meta and Google while the signal is still fresh.

Slow follow-up delays that feedback by weeks, and the platforms optimise on stale, incomplete data in the meantime.

Monitor it like a campaign metric

Report median and 90th-percentile time-to-first-contact every week alongside CPL and CPA. It degrades silently whenever the team is busy — which is exactly when lead volume is highest and the cost of degradation is largest.

When we take over an account, this is one of the first numbers we ask for. It frequently explains more of the performance gap than anything inside the ad platform.

FAQ

What if we cannot call within five minutes?

Send an automated acknowledgement within 60 seconds with a calendar link and a clear next step, then call as soon as possible. Immediate acknowledgement recovers much of the advantage of an immediate call.

How many follow-up attempts are appropriate?

Six to eight across call, SMS, email and WhatsApp over roughly two weeks. Most teams stop after two, which leaves a large share of already-paid-for leads unworked.

Does WhatsApp follow-up work better than calling?

In many European markets, yes — response rates are higher and the barrier is lower, particularly for younger B2C audiences. Combining an immediate WhatsApp message with a call attempt typically outperforms either alone.
